Capturing the Voice of the Customer

Understanding customer needs is the starting point for meaningful improvement. The Voice of the Customer (VOC) is captured through surveys, interviews, focus groups, and complaint data, providing raw input on what customers expect. These broad needs must be translated into measurable requirements using a Critical-to-Quality (CTQ) tree, which moves step by step from customer need to CTQ to measurable requirement to specification. This decomposition ensures that improvement projects target attributes customers genuinely value rather than internal preferences.

The Kano model helps prioritize these requirements by categorizing them into Must-be features that customers expect as basic, One-dimensional features where more is better, and Attractive features that delight customers when present but are not expected. This framework guides teams in deciding which attributes to emphasize in their design and improvement efforts. Once CTQs are defined, a cause-and-effect matrix, sometimes called a C&E matrix, prioritizes the upstream process inputs (KPIVs) most strongly correlated with these customer-critical outputs, focusing data collection and analysis on the vital few drivers.

Benchmarking further strengthens VOC work by comparing process performance against internal best-in-class units, competitors, or industry leaders. A benchmark sigma of five or higher, equivalent to 233 or fewer DPMO, is typical of world-class organizations. The Six Sigma target of 3.4 DPMO represents the gold standard. Together, VOC translation, CTQ trees, Kano analysis, and benchmarking align improvement projects with strategic priorities and customer expectations, ensuring that gains translate into measurable business value.
